Free Trade Business Health Check: Score Your Pricing, Profit, Sales and Systems with AI

This guide is written around the UK trade scenario, but the estimating principles apply in most English-speaking nations.

Introduction

Plenty of tradespeople are flat out, booked weeks ahead and working long hours — yet at the end of the year there is far less money in the bank than there should be. Being busy is not the same as being profitable. A full diary can hide underpriced jobs, overheads that are never recovered, materials sold at cost, quotes that are never followed up and invoices that are paid late or not at all.

Most trade business owners never step back and look at the business as a whole, because they are too busy working in it. Our free Trade Business Health Check gives you a way to do that in about fifteen minutes. You answer a structured questionnaire about your pricing, sales, finances, marketing and systems, and the tool builds a detailed prompt you can paste into ChatGPT, Gemini, Copilot or any other AI assistant. The AI returns a business health score out of 100, your three biggest weaknesses, where you may be losing money, five priority actions and a 30-day plan

Why Every Trade Business Needs a Health Check

A business can look healthy from the outside while quietly losing money on the inside. The warning signs are easy to miss when you are on the tools every day:

  • You are busy all the time, but profit does not seem to grow.
  • You are not sure what hourly or day rate you actually need to charge.
  • Materials go on the invoice at the price you paid for them.
  • You never check whether a job made the profit you expected.
  • Quotes go out and you never hear back — and you do not chase them.
  • Customers pay late, and you only chase when the money is seriously overdue.
  • You spend your evenings on paperwork because nothing is systemised.

A health check turns vague worries into specific problems you can fix. It shows you where you are strong, where you are weak and what to tackle first.

How the Trade Business Health Check Works

There are three steps:

  1. Answer the questionnaire as honestly and accurately as you can.
  2. Click “Create My AI Prompt” to generate your personalised prompt.
  3. Copy the prompt and paste it into your preferred AI assistant.

The questionnaire covers seven areas of your business. Honest answers give a useful review. Flattering answers give a flattering score that helps nobody.

About the business

Your trade, business type, years trading, team size and, if you choose to share it, your approximate turnover band. You can select “prefer not to say” for turnover.

Pricing and profitability

Whether you know the minimum hourly or day rate your business needs, whether you recover overheads in your prices, whether you mark up materials, whether you know your gross profit margin, whether you compare estimated job costs with actual costs, and how confident you are that most jobs are priced profitably.

Sales and quoting

Your approximate enquiries per month, the percentage of quotes that become jobs, your typical job value, how far ahead you are booked, whether you issue written quotations and whether you follow up quotations that go quiet.

Financial control

Whether you track cash flow, how you chase overdue invoices, whether you take deposits where appropriate and how often you review your accounts or management figures.

Your Business Health Score

The AI scores your business out of 100 across six weighted categories:

  1. Pricing and profitability — 25 points
  2. Financial control — 20 points
  3. Sales and quoting — 20 points
  4. Marketing — 15 points
  5. Business systems — 10 points
  6. Documentation and risk control — 10 points

Your overall score falls into one of four ratings: Serious attention needed (0–39), Good foundations, but important gaps (40–59), Healthy business with room to improve (60–79) or Strong business systems (80–100).

Pricing and profitability carries the most weight for a reason. A business with excellent marketing and slick systems will still struggle if its prices do not cover its costs. Get pricing right first, and everything else becomes easier.

What Your Health Check Will Include

The review goes well beyond a single number. It includes:

  • Score breakdown — your score in each of the six categories.
  • What you are doing well — your strongest areas, based on your answers.
  • Your three biggest weaknesses — what the problem appears to be, why it matters and what could happen if it is ignored.
  • Money that may be being left on the table — realistic areas where you may be losing profit or revenue.
  • Five priority actions — ranked, each with the reason, likely impact, difficulty and a suggested timescale.
  • Detailed checks on your pricing and profit, sales and quoting, financial control, marketing, and systems and documentation.
  • A 30-day action plan — two to four practical actions a week, starting with easy wins.
  • Three strategic priorities for the next six months, linked to the goals you set.
  • A final verdict — the overall health of your business, your biggest opportunity, your biggest risk and the single most important next step.

Where Trade Businesses Commonly Leave Money on the Table

One of the most useful parts of the review identifies where you may be losing money without realising it. Depending on your answers, it may point to issues such as:

  • Underpricing — charging a rate based on what competitors charge rather than on what your business actually needs.
  • Not recovering overheads — forgetting that the van, insurance, tools, phone, software and accountant all have to be paid for out of your prices.
  • No material mark-up — selling materials at cost, even though you carry the time, risk and cost of buying, collecting and guaranteeing them.
  • Poor quote follow-up — losing work you could have won with a simple follow-up call.
  • Uncontrolled variations — doing extra work without agreeing a price first, and then struggling to get paid for it.
  • Uncollected debts — money you have earned but not received.
  • Not learning from completed jobs — never comparing the estimate with what the job actually cost, so the same pricing mistakes repeat.

The prompt tells the AI to mention only issues supported by your answers, and not to invent a specific pound value unless there is enough data to calculate one safely.

Is a High Quote Conversion Rate Always Good?

Many tradespeople are proud of winning almost every job they quote for. It feels like success. But a very high conversion rate can sometimes be a warning sign: if nearly every customer says yes straight away, your prices may be lower than they need to be.

The prompt tells the AI to flag this as a possibility, not a certainty. There are good reasons for high conversion — strong referrals, a specialist niche or an excellent reputation. But if you are winning everything and still not making the money you expect, your pricing is the first place to look.

Built-In Safeguards: Honest, Cautious and Practical

A business review is only useful if it is honest. The prompt tells the AI to:

  • Never invent turnover, profit, tax, debt, margin, pricing or customer figures.
  • Never treat missing information as a known fact — and score cautiously where information is missing, stating that the score is approximate.
  • Never present an approximate score as precise science.
  • Never tell you to raise prices by a specific percentage unless your figures justify it.
  • Never state that a particular document or process is mandatory unless that requirement has been established.
  • Never give regulated financial, tax, legal or accounting advice.
  • Keep the advice practical and commercial, suitable for a UK tradesperson or small contractor, in plain British English.

Important: A Health Check Is Guidance, Not Professional Advice

This tool creates a business-review prompt. The review the AI produces is general business guidance based entirely on the answers you give. It is not regulated financial, legal, tax or accounting advice.

Use it to identify where to focus your attention. For decisions about tax, accounts, borrowing, business structure or legal matters, speak to your accountant or another suitably qualified professional.

Tips for Getting the Most from Your Health Check

  • Answer honestly. The review can only be as accurate as the information you give it.
  • Focus on the top priority first. Trying to fix everything at once usually means fixing nothing.
  • Start with pricing. If your prices do not cover your costs and a fair profit, no amount of marketing will fix the business.
  • Put the 30-day plan in your diary. Block out time each week to work on the business, not just in it.
  • Repeat the health check every three to six months and compare your scores to track your progress.
